Identifying critical suppliers is the first and most important step in TPRM — without this foundation, risk-based management is not possible.
Methodology for identifying critical suppliers
A proven 5-step approach: (1) Build a complete supplier inventory — capture every supplier, including 'forgotten' or shadow-procurement ones. (2) Initial screening filter: data access? System access? Spend volume above a threshold? Anyone answering 'yes' moves to the shortlist. (3) Detailed criticality assessment: score every shortlisted supplier against defined criteria. (4) Dependency analysis: which critical business processes depend on which suppliers? Incorporate BIA results. (5) External validation: use the 360TPRM risk score as an objective calibration point.
Internal criticality assessments are often subjective and shaped by personal relationships. 360TPRM provides objective external data as a corrective.
Red flags for critical suppliers
Immediate signals of a critical supplier: the supplier has access to production systems or customer data, a supplier outage would disrupt operations for more than 4 hours, no alternative supplier is available within 30 days, the supplier processes personal data of more than 10,000 customers, the supplier qualifies as a critical ICT provider under DORA.
A supplier wrongly classified as non-critical gets too little monitoring — that's more dangerous than a standard supplier being monitored too intensively.
